Red Flags of a Bad Contractor – How to Avoid a Remodeling Disaster

I've lost count of how often clients have told me, "I had a bad experience with a contractor before." Sadly, many homeowners have experienced the frustration, delays, and financial strain caused by hiring the wrong contractor. But the good news is that there are ways to spot red flags of a bad contractor and avoid a remodeling disaster.

To help you avoid this unnecessary stress, we’ve outlined the seven most common red flags of a bad contractor and how you can protect your investment while ensuring your remodeling project runs smoothly.

Signs You’re Dealing With a Bad Contractor

Hiring a contractor involves trust—they’ll be responsible for turning your vision into a reality. But trust can be broken by a contractor who lacks professionalism, skill, or honesty. Here are seven key red flags to watch out for when evaluating a contractor before signing on the dotted line.

1. Lack of Proper Licenses and Insurance

The first question homeowners should ask any contractor is whether they are licensed and insured. A valid license ensures they meet the state's legal requirements, and insurance protects you from liability in case of accidents or damages during the project.

Red Flag: If a contractor cannot provide proof of licensure or insurance, it’s a major warning sign. Proceeding without this coverage puts you and your home at significant risk.

How to Avoid It: Ask for their license and insurance certificates upfront. Verify their license on your local contractor board’s website and confirm the validity of their insurance policy with their provider.

2. Absence of Written Contracts

Contracts are non-negotiable when embarking on a remodeling project. Verbal agreements often lead to miscommunications and unmet expectations.

Red Flag: If a contractor tries to avoid providing a written agreement or suggests starting work with just a handshake.

How to Avoid It: Never start work without a written contract. The document should clearly cover project details, costs, timelines, materials, payment schedules, and policies for changes in scope.

3. Suspiciously Low Estimates

While everyone loves a bargain, choosing the contractor with the lowest bid can often backfire. A quote significantly lower than others may indicate subpar quality, hidden fees, or even unethical practices.

Red Flag: A contractor who provides a bid far lower than others or is unwilling to explain their pricing structure.

How to Avoid It: Collect multiple quotes for your project and compare them. Look for transparency in pricing—are materials, labor, and timeline clearly accounted for?

4. Poor Communication Skills

Clear communication is the foundation of any successful remodeling project. A contractor should be responsive, professional, and willing to answer your questions from the start.

Red Flag: If a contractor avoids your calls, delays responses, or is vague when answering your questions, it could indicate trouble ahead.

How to Avoid It: Choose a contractor who is attentive, professional, and communicative during the initial stages. Trust your instincts—if communication is poor early on, it won’t improve once work begins.

5. No Portfolio or References

Reliable, skilled contractors are proud to showcase their past work. Whether through an online portfolio or client referrals, they’ll have evidence of their craftsmanship and ability to meet deadlines.

Red Flag: A contractor who refuses to provide examples of previous projects or seems evasive when asked for references.

How to Avoid It: Visit the contractor’s website or social media pages for images of their work, and reach out to past clients for honest feedback. Confirm that their process and quality align with what you’re looking for.

Pro Tip: When browsing portfolios or social media, remember that custom work won’t always match your exact style on a designer or contractor's website. If the quality fits what you’re looking for, reach out! Don’t dismiss them just because they don’t list your exact aesthetic.

6. Pressure to Pay Large Deposits Upfront

It’s normal for contractors to request a small deposit to secure your place on their schedule, but be wary of those who demand large sums upfront.

Red Flag: Requesting more than 20-30% of the total cost before starting or demanding cash-only payments.

How to Avoid It: Follow industry-standard payment terms, which typically include milestone-based payments tied to project progress. Avoid contractors who insist on cash-only payments, as this makes it harder to dispute issues later.

7. Pressure to Sign a Contract Immediately

Rushing to sign a contract without allowing adequate time for review can be a tactic used by less reputable contractors.

Red Flag: A contractor pushing you to sign immediately or discouraging you from seeking professional advice or getting other quotes before finalizing the agreement.

How to Avoid It: Take the time to review the contract thoroughly, and if needed, consult with a lawyer or an experienced professional to ensure the terms are clear and fair. A trustworthy contractor will respect your due diligence and decision process and welcome any questions or clarifications you may have.

Pro Tip: I know some large remodeling companies in the Kansas City area that pressure you into signing on the spot and refuse to take “no” for an answer. If you feel rushed or pushed into making a quick decision, trust your instincts—you probably are. Avoid buyer’s remorse by taking your time to carefully decide which company is the right fit for you. Remember, sales teams are focused on closing the deal, not necessarily prioritizing your best interests.

How to Protect Yourself from a Bad Remodeling Experience

A successful remodeling partnership starts and ends with careful decision-making. Consider adopting the following strategies to avoid falling into the wrong hands.

Do Your Research

Spend time researching contractors in your area. Read reviews, ask for recommendations, and verify credentials through your state or local contractor licensing board.

In the Kansas City area, there are numerous licensing requirements to consider. A key resource to start with is the Johnson County Contractor's Licensing, as they have strict applications and once a contractor gets approved with them, with many other counties and cities simply check if you're licensed with JoCo for approval.

Here are a few websites worth exploring to look up info on your contractor:

Lee's Summit - I particularly like this website because it allows you to view a contractor's important documents, such as proof of insurance, state licenses, exam results, and more.

Conduct Thorough Interviews

Have a list of questions ready when you meet potential contractors. Ask about their experience, proof of licensure and insurance (or see above), expected project timelines, material quoting process, and how they handle unexpected issues. It's worth also asking how they handle change orders and how much contingency they add to their quotes so you get an idea if you'll be getting extra charges or if some unexpected issues are apart of the quoting process.

Trust Your Instincts

If something seems “off” about a contractor—whether it’s their attitude, responsiveness, lack of professionalism or pushy sales tactics—don’t ignore it. Trust your gut and explore other options.
